Black Friday 2026: how an e-commerce SME gets ready for the holidays

A small orange robot holds a magnifying glass over a gift box to show its quality to a hesitant shopper at a holiday stall, while other shoppers line up with their carts.

For an e-commerce SME, getting ready for Black Friday 2026, which falls on Friday, November 27, starts now. French shoppers say they will spend a little more, but they compare longer, park products in their cart while waiting for a price drop, and increasingly ask an AI for advice. The stores that come out ahead will be the ones that prove the value of their products, publish clear information, and test their mobile checkout before the peak.

When should you start preparing for Black Friday 2026?

You should get started in October, because the season begins well before November 27 and discounts climb in stages. Cyber Monday follows on Monday, November 30, and many retailers open their deals by mid-November.

In the United States, Adobe's 2026 holiday shopping forecast expects average discounts of 14% in early November, 21% just before Thanksgiving, and 30% during Cyber Week. Reuters reported the forecast on September 28, 2026: Adobe projects $275.1 billion in US online sales for November and December, up 6.7% year over year.

For a small European retailer, that means your inventory, product pages, and campaigns should be ready in early November.

What do French shoppers look like this holiday season?

They plan to spend slightly more, but they think harder before they pay. That is the picture painted by Shopify's Holiday Retail 2026 study, released on October 6, 2026 and covered by RelationclientMag.

According to the survey, conducted in July 2026 among 2,000 French consumers, the planned budget for Black Friday weekend is €151, up from €143 in 2025. As Toutsurmesfinances points out, these are amounts declared by respondents, which say nothing yet about actual purchases. At the same time, 55% of respondents say the economy is weighing on their holiday plans, and 23% fill their cart and then wait for a price drop before ordering.

Figures from Fevad, the French e-commerce federation, point the same way. Its press release of September 21, 2026 puts online sales in France at €52.2 billion in Q2 2026, up 8.5% year over year. The average order value, however, fell 4.3% to €59.70, while the number of transactions grew 13.5%. French consumers are buying more often, in smaller amounts.

Why is a big discount no longer enough to win the sale?

Shoppers weigh value as much as price, and they now take the time to do it. In the Shopify study, 46% of French consumers link a good deal to higher-than-expected quality, 43% to a longer product life than expected, and 28% to the loyalty points they earn.

I often see stores prepare for Black Friday by picking a discount percentage and stopping there. The diagnosis is almost always the same: the product page explains neither the material, nor the warranty, nor the real delivery time, so the shopper goes to check elsewhere. An SME cannot match the markdowns of the giants, so proof of value is often its best lever. Alexandre Chaumien, Head of Revenue EMEA at Shopify, expects this season's winners to be the businesses "that can prove the value of their products and make their offer clear, including for AI assistants."

The 23% of shoppers who let their cart sit deserve special attention too. According to Shopify, a price drop or sale is the top purchase trigger (32%), ahead of having more time to think (25%) and the arrival of a promo code or special offer (24%). A cart reminder sent when your deals go live, with the real end date of the promotion, matches that behavior exactly.

How do you get recommended when shoppers ask an AI for advice?

You need complete, consistent information that AI assistants can read without ambiguity. Shopify found that 63% of French shoppers plan to use AI for at least one step of their holiday shopping, and 51% are willing to ask it which product suits them. On the merchant side, 37% of the businesses surveyed say making their store readable by AI assistants is a priority this season.

Two uses coexist, and it helps to tell them apart. A conversational assistant such as ChatGPT or Gemini answers a question and recommends products, then the shopper clicks through and buys. An AI agent goes further, because it chains tasks all the way to the order. In the study, 32% of French respondents would let an AI fill their cart as long as they approve the purchase themselves, and 31% would trust it with the whole transaction. I covered that second case in my article on agentic commerce. This season, the first use is the one that will matter most.

In the United States, Adobe measured a 127% year-over-year increase in AI-referred traffic to retail sites in August 2026 and forecasts 130% growth over the holiday season. The same report says 69% of shoppers are less likely to return an item they bought with help from an AI assistant. A well-advised customer sends back fewer parcels, and that matters for an SME's margin.

Will your mobile site and checkout hold up at the peak?

You will know if you test them before November 16, on a real phone and in conditions close to a busy day. Adobe expects Thanksgiving to be the strongest mobile shopping day of the year in the US, with $4.4 billion spent from smartphones that day. Buy now, pay later spending is forecast to hit a record $21.3 billion across November and December.

I did not find an equally detailed French forecast for 2026. Place a complete order on your own site from your phone, over an ordinary 4G connection, and time yourself. While you are at it, check that the payment methods your customers expect are available and that the confirmation page shows a credible delivery date. A Lighthouse audit of your best-selling pages will round out the test.

Will low-cost platforms weigh less this year?

It is possible, but it is still too early to say. Since July 1, 2026, a flat €3 EU customs duty applies to parcels worth less than €150. According to Médiamétrie data reported by FashionNetwork on September 21, 2026, Temu's audience in France fell 36.4% year over year in July and Shein's dropped 42.3%. Marc Lolivier, managing director of Fevad, called it "a particularly interesting first signal" while saying it was too soon to draw firm conclusions.

For an SME, what counts is the difference shoppers can see. Fast tracked delivery, reachable customer service, and easy returns are concrete arguments against sites that ship from far away, as long as you spell them out on your product pages and in the cart.

My prescription for the next six weeks

  • By the end of October, rework the pages of your twenty best-selling products by filling in material, dimensions, warranty, delivery time, and recent reviews.
  • Before November 9, set a three-week deal calendar with tiers announced in advance, so early buyers do not feel cheated.
  • When your deals go live, email shoppers with pending carts and give the real end date of the promotion, without fake urgency.
  • Before November 16, run a full test order on mobile and ask your hosting and payment providers how they handle a traffic spike.
  • Throughout the season, highlight what sets you apart from faraway platforms: delivery time, simple returns, and human advice.

Six weeks is enough to fix the essentials if you start this week. If you would like an outside look at your store before the peak, that is the kind of review I run at Nexperio.

Frequently asked questions

When is Black Friday 2026?

Black Friday 2026 falls on Friday, November 27, and Cyber Monday on Monday, November 30. Many retailers start their deals by mid-November, and Adobe expects discounts to climb in stages from early November. An SME should therefore have its inventory, product pages, and campaigns ready in the very first days of November.

How much do French shoppers plan to spend on Black Friday 2026?

According to Shopify's Holiday Retail 2026 study, conducted in July 2026 among 2,000 French consumers, the planned budget for Black Friday weekend is €151, up from €143 in 2025. These are declared intentions. Fevad, for its part, reports an average online order value of €59.70 in Q2 2026, down 4.3% year over year.

Can an SME compete with big retailers' discounts?

On discount depth alone, it rarely can. An SME can still win by proving the value of its products: according to Shopify, 46% of French shoppers link a good deal to higher-than-expected quality and 43% to a longer product life. Complete product pages, recent reviews, and reliable delivery then weigh as much as price.

How can my products show up in ChatGPT or Gemini recommendations during the holidays?

AI assistants recommend the products they understand. Publish complete, consistent product pages with current prices, shipping costs and delivery times, specifications, and recent reviews. According to Shopify, 63% of French shoppers plan to use AI for at least one step of their holiday shopping, and 51% are willing to ask it which product to choose.

Should I send abandoned cart reminders during Black Friday?

Yes, because some shoppers deliberately fill their cart and wait for the right moment. Shopify found that 23% of French shoppers do this and that a price drop is the top purchase trigger (32%). A reminder sent when your deals go live, stating the real end date of the promotion, matches that behavior without creating fake urgency.
